Clear dead stock before Black Friday without teaching shoppers to wait

A clearance price set in late October is a price signal your shoppers remember in late November. So the clean way to clear dead stock before Black Friday is the opposite of a store-wide sale. The five rules we use:

  1. Aim at the item: days since the last sale and weeks of cover. Only products bad on both.

  2. Put a floor under the price: never below cost, and never deeper than your Black Friday discount.

  3. Choose the narrowest channel.

  4. Date the end.

  5. Look a week later.

In Lumnya, the Liquidation Planner runs a concrete version every day. It flags a product only with at least 5 units, at most one order in the current and previous two months, and 30+ days since it was created. Its first proposal starts at 10%, adds 5 points when the margin is healthy, and never goes above 30% or the store’s own maximum discount. Every action is logged.

The late-October price signal point is sharp — we are living this right now with a second brand's store, where every Buy button had to be checked individually. Clearance on the slow item only, never the whole store, is the rule I'll take from this.
